How to turn a podcast into YouTube Shorts
Updated 14 October 2026
Pick the 30 to 60 second moments that make sense with no setup, crop them to 9:16 with the speaker in frame, burn in word-timed captions, and open with the line that makes people stay. Done by hand that is about an hour per clip. Cutroom does the picking, cropping and captioning from a YouTube link, so you only choose which clips to keep.
What makes a podcast moment work as a Short
- It stands on its own. Someone who never heard the episode understands it from the first sentence.
- It opens on the hook: the claim, the number or the question, not the run-up to it.
- It is one idea. A Short can run up to three minutes, but most strong clips land between 30 and 60 seconds.
- It ends on a beat: the punchline, the answer or the reveal, then it stops.
- It reads with the sound off. Many people scroll muted, so the captions carry the clip.
Doing it by hand
- Get a transcript of the episode and read it, marking every passage with a hook.
- Score the candidates and keep the five or so that stand alone best.
- Cut each one in an editor, trimming the run-up and any dead air.
- Reframe to 1080 × 1920, keeping the person talking in frame through every camera change.
- Add captions, timed to each word, and a short headline for the first seconds.
- Export, write a title and description, and upload.
Expect around an hour per finished clip, most of it in reading the transcript and reframing.
Doing it with Cutroom
- Paste the episode’s YouTube link, or drop in the video file.
- A language model reads the full transcript twice: once to list every moment with a hook, once as an editor that scores, trims and titles them.
- Each pick is re-timed word by word, cropped to 9:16 following the speaker, and rendered with captions burned in. About two minutes a clip.
- Approve the keepers with A, reject with X, or type a change like “punchier headline, end 3 seconds earlier”.
- Drag the approved clips into YouTube Studio, TikTok or Instagram, or send a review link to a client first.
An hour-long episode takes roughly twenty minutes end to end for five clips, running in the background. The only running cost is the language model: about a cent per hour of video on Claude Haiku or Gemini’s free tier.
Before you post
- Watch each clip once with the sound off. If it still makes sense, it is ready.
- Check the first two seconds: does the clip start on the hook?
- Write a title that states the point of the clip, not the name of the episode.
- Link the full episode in the description so the Short sends listeners back.
Questions
- How long should a podcast Short be?
- YouTube allows Shorts up to three minutes, but most podcast clips that do well run 30 to 60 seconds: long enough for one complete idea, short enough to be watched twice.
- How many Shorts can I get from one episode?
- An hour-long conversation usually has five to ten moments that stand on their own. Cutroom renders the strongest five by default.
- Do I need captions on Shorts?
- Yes. Many people watch with the sound off, and word-timed captions also keep viewers reading along, which helps them stay to the end.
- Can I use the same clips on TikTok and Instagram Reels?
- Yes. A 1080 × 1920 MP4 with captions burned in works on YouTube Shorts, TikTok, Instagram Reels and LinkedIn without changes.
